Edoardo Marcis
ConosciamociLet's talk

Ciao, sono Hi, I'm Edoardo.

Strategist & fractional COO

Mi chiamano per un problema di crescita. Quasi sempre è un problema di decisioni.People call me about a growth problem. Almost always it's a decision problem.

Oggi entro nelle aziende, trovo dove si inceppa la decisione e costruisco con il team il modo di sbloccarla.I learned that reading more than a hundred business plans, back when my job was to say yes or no to other people's projects. Now I go into companies, find where decisions get stuck, and build the way out with the team.

Growth by design

La cosa che mi interessa davveroWhat actually interests me

La crescita o la progetti, o ti capita.Growth is either designed, or it just happens to you.

It works the same way for a company and for a person. Anyone growing by accident has the same problem: nobody decided anything, things simply happened, and afterwards we told ourselves they had been a strategy.

Designing means the opposite. Choosing where you want to go before you set off, deciding what you're willing to give up to get there, and putting in place the minimum that keeps the choice standing through the bad weeks. It works on a three-year plan and on any given month.

I got there watching companies confuse motion with direction for years. Then I realised I was doing it too, and not on a business plan: on my own days.

70+workshop disegnati e facilitatiworkshops designed and facilitated
1.000+persone passate per quelle aulepeople through those rooms

Over these years I've worked on innovation, transformation and growth programmes with Eni, ITA Airways, Conad, Leonardo, Fincantieri and Invitalia, between Seedble, Talent Garden and the projects I run directly. And then SMEs and startups that never make the news, which are almost always the work where you see the most: there a changed decision shows up the month after, not in the three-year plan.

Cosa cambia, quando funzionaWhat changes, when it works

You stop chasing: priorities hold for a quarter and work stops bouncing from one person to the next.
You can hand parts of the work to AI, because the processes are finally clear and measurable. The org chart widens instead of emptying out.
The team knows where it's heading, because the strategy is written down and has numbers against it.
You delegate the mechanical part and you get your thinking time back, without losing control over what comes out.

Tre modi di lavorare insiemeThree ways to work together

Tre formati, un solo lavoro.Three formats, one job.

Whichever door I come in through, the work is the same: understanding how decisions get made in there, and making that better.

ConsulenzaConsulting

Entro come strategist o fractional COO. Diagnosis, priorities, and building the system you decide with: who decides what, on which data, at what rhythm. I stay until it walks on its own, then I get out of the way.

WorkshopWorkshops

Half a day or a full day with the team. My favourite format, because in a room things become visible: who talks, who stays quiet, where the decision jams. One rule: you leave with something decided, not with notes.

Events, university lecture halls, podcasts. Lavoriamo bene insieme seWe'll work well together if

  • Hai potere di decidere, o accesso diretto a chi ce l'haYou have the power to decide, or direct access to whoever does
  • Sospetti che il problema sia più profondo di come te lo sei raccontatoYou suspect the problem runs deeper than the story you've told yourself
  • Vuoi tenerti il metodo quando il progetto finisceYou want to keep the method when the project ends

Meglio di no seBetter not if

  • Cerchi qualcuno che esegua un piano già decisoYou're looking for someone to execute a plan already decided
  • Ti serve una slide per coprire una scelta già fattaYou need a slide to cover a choice already made
  • Vuoi un risultato senza toccare il modo in cui si lavoraYou want a result without touching how the work happens

If one of these three formats is the one you need, drop me a line. If you're not sure which, that's fine too: it becomes clear by talking.

The first answer is almost always the socially acceptable version of the problem. The second is a slightly more technical excuse. From the third one on, the real work starts.

Non riesco a fermarmi prima.I just can't stop sooner.

  2. Le priorità cambiano ogni due settimanePriorities change every two weeks

le domande buone arrivano quasi sempre lontano dalla scrivaniathe good questions almost always turn up far from the desk

Andare in profondità costa.Going deep costs.

It costs time, slows meetings down and makes you unpopular for the first two weeks. It's also the only thing I've seen separate the companies that solve problems from the ones that just rename them.

La versione lungaThe long version

Ho iniziato dai numeri e sono finito dentro le persone.I started with the numbers and ended up inside the people.

My first desk was the one where you assess. Ventures to read, and a yes or a no to give. From that chair you learn something counter-intuitive fast: almost no company dies from a wrong number. It dies from a decision made badly and never questioned again. And that decision is written nowhere in the plan.

At some point judging wasn't enough. I moved to the other side: building projects from scratch, following funding rounds, taking digital products all the way to delivery. It's a job that strips away the romance. Ideas are the easy part; the hard part is making them happen inside an organisation full of people who already have an agenda of their own.

Somewhere in there I understood something about myself: I'm interested in too many things to do just one, and for years I hid it in interviews like a flaw. Now it's the job. I walk into contexts with nothing in common and underneath I always find the same pattern.

Oggi faccio due coseTwo things I do today

Fuori dal lavoroAway from work

Surfing explained everything else to me better than anything.

Waves come good and bad, and only after a lot of attempts do you learn to recognise which ones are yours. On some you get the ride you remember for years, on others you get thrown around and scared. They all end anyway, and more keep coming in: the only thing to do is get back on the board and paddle out.

Then there's the part I understood later: if you've put yourself in the wrong spot no technique will save you, you can only paddle harder and still arrive late. Position beats power, in the water and in a company.

Le onde non le decidi tu. Dove ti metti ad aspettarle, sì.You don't get to pick the waves. You do get to pick where you wait.

Su cosa ragionoWhat I think about

Tre cose, e sono in quest'ordine.Three things, and they come in this order.

StrategiaStrategy

A strategy becomes real at two moments only: when it makes you say no to something you wanted to do, and when you set how you'll measure whether it's working.

Everything else is furniture. In almost every company I work with the strategy already exists: it sits in a deck presented in January, everyone nodded, and since then nobody has changed a single decision because of it.

Modelli mentaliMental models

Someone who can tell a reversible decision from an irreversible one is equipped for 2031. Someone who can use a tool brilliantly is equipped until the next update.

They're the only thing I've seen genuinely transfer from one company to another and from one person to another. They cost little and they don't expire. They're simply not on anyone's syllabus.

AI come levaAI as leverage

It hasn't lowered the cost of doing the wrong thing by a cent.

Ci arrivi solo prima. You just get there sooner. That's why I treat it as an amplifier and not as a project: those with a clear direction multiply, those without multiply the noise. First how you decide, then automation. That order isn't negotiable.

Lo zoom indietroThe zoom out

Small teams are doing things that used to take thousands of people.

It's the trait of what Salim Ismail calls exponential organisations: they grow by multiplying leverage they don't own, like communities, data and technology, instead of adding people in proportion to results.

If the cost of executing tends to zero, the scarce resource becomes judgement: what's worth doing, and in what order.

The optimistic version goes like this: the repetitive part goes to the machines, and what's left for people is the questions and the decisions. A craft closer to a Renaissance workshop than to a twentieth-century office, and within reach of many more people than before.

It isn't guaranteed. That's why I work one level down: that's where it gets decided which of the two versions you end up with.

La leva è enorme. Conta dove appoggi il fulcro. The leverage is enormous. What counts is where you put the fulcrum.

Quattro libri che mi hanno rovinato in senso buonoFour books that ruined me in a good way

Li ho ancora in testa quando lavoro. They’re still in my head while I work.

Pensieri lenti e velociThinking, Fast and Slow

It took away the illusion that I'm someone who decides with his head. Instinct usually decides, and reason turns up afterwards to line up the evidence, like a lawyer defending a choice already made. You don't need to be more rational: you need to notice.

Antifragile

It changed the kind of systems I try to build. Antifragile rather than robust: organisations that come out of a shock better than they went in, instead of merely surviving it.

Eighty pages on the relationship between freedom and money. After that I stopped confusing security with freedom, which is the most expensive confusion I know and the easiest to justify.

The Almanack of Naval Ravikant

Leverage, and long games with long-term people. It's the practical companion to Pessoa: what you actually do on a Monday morning once you've decided not to depend on one single thing.

Cosa pensoWhat I believe

Così non perdiamo tempo. So we don't waste time.

Il talento c'è quasi ovunque. Manca l'architettura.Talent is nearly everywhere. Architecture is what's missing.

It's the structure that lets talent produce something repeatable instead of a run of individual heroics.

If after a year you can't do without me, I've failed.

It would mean I've built nothing: I've only rented you my head.

L'ordine libera testa.Order frees up headspace.

For years I believed structure was the enemy of imagination. It's the reverse: when things sit where they belong you stop spending your head on finding them, and that head goes back to the work that matters.

Divertirsi è un segnale di qualità.Having fun is a sign of quality.

When people are enjoying a project they say what they think sooner, and problems surface while they're still cheap. For me it's one of the best signs that the work is going where it should.

prima che me lo chiedibefore you ask

Il mestiere è trovarle e metterle in ordine.I don't arrive with the answers in my pocket, and I'm wary of anyone who has them before walking in. The answers are almost always already there, scattered across people who don't talk to each other enough. The craft is finding them and putting them in order.

Se ti risuona, conosciamoci. If this sounds like you, let's talk.

If what you've read reminded you of something happening on your side, in the company or in your head, write to me and we'll talk for half an hour.
